My friend Ilene urged me to post and expand my answer to her question about an article that appeared in the style section of yesterday's New York Times. We have been friends since our sons Sammy and Harper were in the baby room at the JCC. I have learned over the years that you don't spit in the wind, you don't tug on Superman's cape, and if at all humanly possible, you don't say no to Ilene. It's like yelling at the whirlwind.

The Times article - Bar Mitzvah Studies Take to the Web by Amy Virshup - describes how some rabbis and cantors are using Skype and other web 2.0 technologies to connect with young men and women preparing to become Bar or Bat Mitzvah. It also explores how some of those clergy offer their services specifically to enable families who do not belong to congregations to maintain this non-affiliation. For some of these service providers, they describe what they offer as a financial benefit:
"they’re not paying dues and religious school fees to a synagogue for years of preparation. The e-rabbis generally charge on a fee-for-service basis —Yitzhak Miller (he prefers “Rabbi Yitzi”) charges $950 for 12 hours of Hebrew tutoring (in either 15-minute weekly sessions or half-hour ones every other week), another $875 for his Family Exploration program (in which participants study the meaning and importance of the bar mitzvah ceremony) and then $1,000 to officiate at a Saturday morning Torah service."
 Others, like adventure-rabbi Jamie Korngold, say that they offer something meaningful that established synagogues by and large do not.
“Our generation doesn’t view Judaism as an obligation,” said Rabbi Jamie Korngold, aka the Adventure Rabbi, who offers an online bar mitzvah program. “It’s something that has to compete in the marketplace with everything else they have in their lives...”
Taking the online route, according to those who’ve done it, is especially good for children with learning disabilities who might have trouble in a conventional classroom. It is also more convenient and flexible, better attuned to the hectic schedules of contemporary family life (no carpooling!). “Joining a synagogue? I looked at it, and there would have been no bat mitzvah,” said Shari Steele, whose daughters’ double bat mitzvah was led by Rabbi Korngold in August. “It would not have happened for my family.”
For some time now, there have been voices in the Jewish world saying (sometimes shouting) that the synagogue is just so 20th century - it no longer meets the needs of the Jewish people (at least those under 40). George D. Hanus, an attorney in Chicago, went so far as to publish monthly newspaper for a while in which he repeatedly accused the synagogue rabbinate of engaging in a form of fraud, by holding education hostage to synagogue membership. Of course his agenda involved getting all Jewish children into day schools - not a proposition whose success is indicated by the data. Day school is great for many, but there always be more who make other choices.

I am not unbiased, as a synagogue based educator, but I am unconvinced. Does the synagogue need to change and learn how to meet the needs of a new generation? Absolutely, and it always has needed to do so. Synagogues have risen or failed to rise to meet that challenge for millenia. To that end, I want to recommend a book to anyone who is a professional or lay leader in a synagogue (from any movement/non-movement).

Jim Prosnit, my rabbi suggested that our Senior Staff (2 rabbis, 1 Cantor, 3 educators and our physical plant director) and our president make part of our bi-weekly staff meeting into a book club. We are reading Sacred Strategies: Transforming Synagogues from Functional to Visionary by Isa Aron, Steven M. Cohen, Lawrence A. Hoffman and Ari Y. Kelman. It has been a fascinating read and we have had some wonderful conversations. I believe that this will spark a new level of visioning and development for our congregation. I will write more about this book later. The reason I bring it up in this discussion is to make it clear that there are many alternatives to tossing the synagogue and the synagogue school into the dustbin of history. The model is not useless simply because its roots are in centuries past. It needs to adapt to the needs of the 21st century. It needs Jews to join and create that evolution.

Another book that is helping me think this through is The Networked Nonprofit: Connecting with Social Media to Drive Change by Beth Kantor and Allison Fine. They are two social media experts whose practice centers on helping non-profits (and the synagogue fits that category rather nicely) use social media to connect to their constituency - members and potential members, to a donor base and to the work that they do to change the world. One of the things they have taught me is that Millenials (born 1978 - 92) are passionate about causes, but not about organizations. This tells me that we have to change the way we and they think about the synagogue - refocusing on the idea that the synagogue is a community, not just another organization. They also expect web-savvy and social media competence. We need to get on that.

If you have been reading this blog for a while, you know I am committed to the idea of encountering Judaism and our Jewish connections through both an analog and a digital lens. And I applaud the clergy people described in the article in the Times for using technology to connect with their students.I have no problem with using technology, but the idea of becoming a Bar/Bat Mitzvah without being a part of a worshiping community is bankrupt. Sammy (Ilene's son) and Harper (my son) are not becoming Jewish adults this spring in a vacuum or so they can put it on a resume. They are assuming the role of young men who can say prayers to which the rest of the adults in the congregation can say "Amen."

Rites of passage in all cultures are not only about the one reaching a milestone, but about the change in their role within a community. There is nothing wrong with going to Israel or the Grand Canyon for a private or semi-private ceremony. That is just a Kodak moment. You don't "have" a Bar/Bat Mitzvah any more than you "have" a lawyer, doctor or tennis player. You become those those things.

And a child becomes a Bar/Bat Mitzvah by virtue of reaching the Jewish Age of majority, not because they participated in or led a service. The service is actually so that the adult community can publicly acknowledge that this person is no longer a minor in the eyes of the community, but someone whose prayers and blessings can count for all of us and to which we may say "Amen." (See Sanhedrin 68b)

But completely divorcing the process from a sacred community is not much different than the Faux Mitzvah - a non-Jewish riff on the Bar Mitzvah for the purpose of having a party to celebrate a birthday in a way that mirrors some of the B/M parties for which some communities have become a little infamous. It rips away the meaning.

I have admired much of the Adventure Rabbi Stuff Jamie Korngold has been doing. I think this may be a bit too much of an adventure. I do anticipate a time in the near future when our members' kids will have some of their BM lessons via skype. With two working parents, crazy schedules, etc, I see no problem with our cantor Blum scheduling a meeting that takes place in the comfort of their respective homes. In fact I hope it happens relatively soon. It responds to the needs of families and their unique needs. And we need to be asking the questions that will reveal the needs people have so we can meet them.

In this context, our cantor could be working with kids who go to religious school, to camp, on retreats and in the junior choir with one another - in short within the context of a sacred community of learners, of prayers and of doers of Tikkun Olam.

Solving the problem of the last Jewish family in East Cupcake, North Dakota or in Smolensk is noble and valuable. And technology can help do that for people who don't have much geographic proximity to a Jewish community, Giving a family in Chicago or Fairfield, CT  the opportunity to opt out of a congregation to save money or the commitment of time and energy in order to tag the Bar/Bat Mitzvah Base is just not Jewish.

We have all seen kids (and adults) who have no eyes. You know who I mean - the ones who never look up from their hand-held device: a Blackberry, an I-Phone/Touch/Pad/Pod, a GameBoy or other game system - and so we never see their eyes.

If technology serves to allow people to further separate themselves from the community, then community will only be virtual, not real. Technology needs to be used to bring us together, not give us the means to stay apart. Our congregation's Facebook Group is only a few weeks old and is already bringing people together. Our Kitah Hey (5th graders) connect with kids in Beersheva and Haifa via Skype on our SmartBoard.

But this past Shabbat, my twelve year-old son wanted to go to services with his dad. He's not too old to play with my tzitzit (and he is starting to think about what he wants his tallis to look like). And he wanted to sit with his grand-friend Jim Abraham in services and at breakfast with the Brotherhood. He set down his cell phone and connected in prayer and fellowship with his congregational community. And then when we left, he texted his good friends from Eisner Camp.

Rachel Gurevitz, my other rabbi, told me about a member of our congregation whose family began attending our monthly Mishpacha Shabbat. In the beginning, she and her husband would discuss it as the time neared. But community is habit forming. Now it just goes on the calendar at the beginning of the year. And that same member has become involved with a group of other parents in our Kitah Gimel (3rd grade). We don't have school the Sunday of Thanksgiving. So she and a group of other parents are arranging a Sunday morning get together because they don't want to miss out on their weekly community time together. 

Rabbi Fred Schwartz of Temple Sholom in Chicago once told me he believed that Jews should be allowed to die without benefit of clergy. If you don't affiliate or if you leave the synagogue, why should you expect a rabbi at you parent's funeral? Where were you when the congregation needed your support - and now you want theirs? And he wasn't talking about money. He was talking about being in the pews. At someone's shivah. At the Beit Cafe. Letting the Youth Group wash your car. Marching on Washington in support of Israel.

The woman quoted in the final paragraph of the New York Times article makes me very sad. "Once Joanne... had found a rabbi for Eli to work with, she pretty much bowed out of the preparations, she said. 'I just cared about the party.'" She misses the point of Eli becoming a Bar Mitzvah. This should be his coming out celebration - in the sense of the debutantes of yesteryear. How can he be a Jewish adult if she has disconnected him from the Jewish community? 

The point of the whole exercise is announcing that you are ready to engage in the richness of Jewish life and the community announcing it is ready to take your participation seriously on an adult level. Technology, like all innovations can be both tool and weapon. It can divide us or bring us together. As parshat Nitzavim reminds us, we must choose well, so we may live.

Can "Open Source" Teach Us How to Change The Game?

This posting about PresenTense paints an interesting picture of how we might reimagine the work of synagogues, centers and agencies in the Jewish Community. They are changing the rules of engagement to fit the needs of a new age. I got it from eJewishPhilanthropy.com, but they got it from author Debra Askenase's blog, Community Organizer 2.0. Where is The Open Source Organization?

Almost a year ago, I wrote a blog post entitled “The Non-Profit Quarterly Report.” In this post, I argued that nonprofit organizations should offer online quarterly reports, and mimic the transparency exemplified by Jonathan Schwartz’ online quarterly reports. (Jonathan is the CEO of Sun Microsystems.) John Maeda, President of the Rhode Island School of Design and social media advocate, argues that “in many cases complete clarity should be a leader’s goal rather than complete transparency.”

If you combine the concepts of organizational clarity with transparency and inclusionary decision making, then you create a new type of organization:


The Open Source Organization

One organization has stepped up to the plate to show us how it’s done: PresenTense Group.

The PresenTense Group calls itself an “open source organization.” Co-founder Ariel Beery defines an Open Source Organization as one that “enables all members to add to it, change it, modify it and improve it. Everyone benefits from the intellectual property of the organization’s members. The whole point is to make it as collaborative and idea-generated as possible.”
In mid-September, I received this email asking me to participate in a discussion of what PresenTense should be concerned about in the coming year:
There were three ways to participate in the discussion: I could have walked down the street to the Tagging Party, viewed the Party live via webcam, or clicked on the link and “tagged” the key ideas that I care about. This is an example one of the most inclusionary processes I can imagine, as well as superior utilization of technology for stakeholder inclusion and engagement.
This is just one example of how PresenTense adheres to its open source philosophy. Here are others:

All projects begin with an open call for a steering committee. For example, an idea for a magazine section about “philanthropy and the Jewish world” grew into a new steering committee. Steering committees solicit information and input from others.

Every aspect of programming is open sourced: each issue of PresenTense magazine, the PresenTense Institute, and the speakers.

The yearly workplan itself is open sourced via PresenTense networks. PresenTense uses the input to create a general plan, asks for comments, and incorporates comments into the final workplan.

PresenTense plans to offer further transparency by posting quarterly staff reports online, and asking for feedback and comments.

Technology is critical to being as inclusionary as possible when sharing and soliciting information. Whenever possible, PresenTense utilizes technology to include stakeholders. All educational seminars are “live tweeted,” and most are filmed and streamed live. According to Beery, “the main challenge is figuring out the the information technology issues related to open collaboration.”

The Words DON'T Know The Way -- You Have To Take Them There!

Eric Schor and Eliot Shapiro are two guys I have known since I was a boy. We all grew up at the same synagogue and camp. Today they are the principals of EMS Communications, a company that trains people to be effective speakers. The describe their mission as being "to rid the world of boring presentations, one speaker at a time." This posting is their cutting edge analysis of the presentations of the Olympic City bid teams form Chicago and Rio de Janero. I have learned a lot about my teaching from their analysis. Unfortunately, when I posted it to my Facebook page, some of my FB friends focused on the polititcs of President Obama getting involved. They miss the point of my posting it. Less than two weeks ago, the attention of many Americans—and others around the world— turned to Copenhagen, Denmark, where the International Olympic Committee met to choose the host city for the 2016 Summer Olympics. We were initially surprised that Chicago’s bid ended faster than the Chicago Cubs last two playoff runs, but when we watched the presentation delivered by the Chicago team, we saw a presentation which failed to capture the excitement of our city. Read on while we share our perspective on this missed opportunity of Olympic proportions, and how Rio truly SOLD IT!

Chi-town Lands with a Thud

Like many of our neighbors, we were blown away when we learned that Chicago was the first city to be eliminated in the quest to host the 2016 Summer Olympics. How could our fair city compare so poorly with the others that were competing for the honor?

Then, we watched the Chicago team’s presentation, in which a group of leaders of the Chicago 2016 Olympic Bid Committee paraded in front of the IOC in Copenhagen to show why Chicago should be the host city, with Michelle and Barack Obama anchoring the hour-long relay.

We can’t explain exactly why Chicago ultimately failed in its bid to secure the nomination, but we can say that the speakers representing our team delivered a flat, stale, lifeless presentation. It was punctuated by repetitive video footage that sought to portray the human side of the city, but didn’t effectively capture Chicago’s uniqueness.

Several times during Chicago’s presentation, speakers referred to the city as a ‘fun’ place to hold the summer Olympics. But there was little evidence that anyone on the team was actually HAVING fun. They came across as intense, tight, and stiff, and not very well qualified to pull off that theme.

We were led to believe that our presenters were well rehearsed and well trained, but as a group they didn’t move, didn’t smile, and didn’t look enthusiastic:

IOC member Anita DeFrantz, batting leadoff, seemed proud, but her effort to portray Chicago as fun was less enjoyable than snow in October.

USOC president Lawrence Probst looked serious and even worried, with the same stern expression plastered on his face throughout.

Committee chair Pat Ryan, a former Fortune 500 CEO, relied on repetitive, unnatural looking gestures, appearing way too serious along the way. He almost smiled--once. He concluded his remarks by saying “Our people are warm and welcoming, and best of all, you’ll have a lot of fun.” Yet he delivered the line in a way that looked as if he had just come from a root canal.

Mayor Richard Daley, while appearing more comfortable than we usually see him, repeatedly used the phrase “your games.” (We heard it five times.) While he probably meant it to sound respectful, it came off as alienating.

By the time the Obamas came in to close the deal, there was little for them to save.

Here are some other observations:

Can you say “unnatural?” It was clear that Chicago’s presenters were coached. (Not necessarily a bad thing, but it’s one thing to BE coached, and another to LOOK coached.) They brought similar styles that emphasized short phrases, frequent pauses, practiced gestures, and volume turned on high. But because they didn’t vary that volume, and relied on those practiced gestures, they looked uncomfortable, unnatural and—unfortunately—unbelievable. It was painful to watch.

Where was Michael? Showcasing past champions, Brazil brought Pele, a worldwide soccer icon, along with other young, energetic athletes. Chicago showed the headstone at the grave of Jesse Owens, and the not-quite-household name Bob "I'd like to buy a vowel" Ctvrtlik, an IOC member who won a gold medal for Volleyball. We needed more splash.

Too much hedging. Listening to the Chicago presentation, we heard Mayor Daley use messages such as “we want to be” and “if you award us” instead of “we WILL be” and “by awarding us.” Ryan fell into the same trap when he said “Chicago would be the right partner” instead of…Anybody? Anybody? That’s right—"Chicago WILL be the right partner.”

Had we seen this presentation before learning of the decision, we wouldn’t have been very surprised about the final outcome.

Rio Rocks It!

Compared to the Chicago 2016 team, the group of presenters from Rio de Janeiro, Brazil came out expressive and passionate, which was probably hard considering that they weren’t speaking in their native language. The high energy, facial expressions and body language of their speakers more than overcame their difficulties pronouncing English words as they showed off Brazil’s beauty, culture and plan to host the Olympic Games.

Presentations really DO make a difference. In this case, Rio delivered a better presentation across the board. Setting the stage, Carlos Nuzman, the president of Rio 2016, was charming and engaging. He opened effectively and he ended convincingly, saying “Today, Rio stands ready to serve the Olympic movement and start a new journey of celebration, discovery and transformation.” His smile and his manner showed both confidence and humility, not an easy thing to do. He really SOLD his message!

One way Rio 2016 out-presented the Chicagoans was through visual aids. One graphic in particular was tremendously effective: a world map, dotted with locations of all the previous host cities, emphasized that Europe and North America had hosted dozens of Olympic games, while South America hadn’t hosted any. It was a simple image which made a compelling point.

In addition, the video footage brought by the Rio team did a much better job of capturing the flavor of their city. They relied on great graphics to show how the Olympic venues would fit into their city. And they successfully showed off the city’s breathtaking combination of mountains and ocean.

Another thing we noticed, although it may seem small: the presenters from Rio introduced themselves to their audience, which we thought was a nice touch. It helped them establish rapport and engage their listeners.

Hosting the Olympic Games provides a big stage, and there was a lot at stake at these meetings in Copenhagen. Many Chicagoans, like us, were excited about the prospect of bringing the Games here. But while our presenters TOLD people why Chicago WOULD be a great host, Brazil’s team SHOWED people why Rio DESERVED to win the bid. They were selling it, we were telling it.

Bummer. We were looking forward to 2016.

Presenting as a Team: Tough to do Well

It’s so hard to present effectively as a team. How does one assign tasks to the right people, handle transitions, or build on previous performers?

With awkward moments between speakers (do we hug, shake hands, kiss or what?), the Chicago presentation demonstrated the challenge of team presentations. It’s clear that they wanted to give different officials the honor of speaking on behalf of the team, and they probably needed to make sure they didn’t leave people out.

But they brought up too many speakers—and not enough effective ones. It added to the stiffness.

That’s a frequent problem with team presentations. When you choose speakers in order to honor them, instead of choosing ones who will make your presentation stronger, then you’re diluting your message. And the logistics of the transitions require more choreography than most teams plan for.

That’s why we say: less is more.

Playing the Game By New Rules

This is the last of four articles I wrote for Eilu v'Eilu, a weekly debate published by the Union for Reform Judaism last month. It was written for a Reform audience, but you can transliterate to Conservative, Zionist, Renewal, Reconstructionist, Orthodox, or whatever works for you! In the May 11th issue of the New Yorker, Malcolm Gladwell discussed How David Beats Goliath. He described a basketball team of twelve-year-old girls who were not that tall, and most of whom were beginners. Yet they came within a game or two of winning the national championship for their age group. Like Lawrence of Arabia, they won by not playing the game the way others expected them to do. Just as the biblical David approached Goliath without sword, spear or armor. Lawrence’s forces, the twelve-year-olds and David approached their opponent by playing to their own strengths, what they were able to do successfully. David couldn’t win a contest of brute strength with his inferior bronze sword against the giant Goliath’s iron blade. Check out Samuel I and Gladwell’s article. They both make for great reading and learning.

AS Jewish educators, we need to work with our teachers, madrikhim, clergy, lay leaders, parents and students to break the rules in the same way. Some smart people have been writing the obituary of the synagogue school for some time. I believe that the majority of Jewish children are getting their formal Jewish education in our schools because it is a model that can and often does work well for them, not because their parents are looking for the path of least resistance. By each of or institutions (not just the school, but the entire synagogue) examining what we are able to do most successfully, we can change the game in ways that produce spectacular results, just like those young basketball players did. And we can learn from each other, from one professional to another, from synagogue to another, and so on. I can recommend Schools That Work: What We Can Learn From Good Jewish Supplementary Schools, by Jack Wertheimer.

Changing the game means figuring out what we do well. It also means adapting to a changing educational environments. Our learners are digital natives. Our success will depend in part on how we as educators become digital immigrants. And here the Israel experience is instructive. When someone makes aliya (emigrates to Israel), they go through a process of klitah – absorption. Some Olim make a thorough klitah: they work hard to learn Hebrew, with a proper Israeli accent, they try to fit in to the patterns of Israeli life and work and basically live like Sabras as much as possible. Klitah for others is not so much being absorbed and enculturated as it is transplanting the reality they came from into a new place. That easily leads to cultural conflicts: Why can’t they do things the right way over here? We need to work hard at our digital klitah in order to remain relevant to our learners. And we need to continue to understand where they are in other ways as well: emotionally, culturally, intellectually, etc.

In Pirkei Avot, Rabbi ben Bag Bag tells us to turn Torah over and over because everything is in it. He was telling us to help each new generation make meaning for themselves of Torah. And that means turning it ways that are meaningful to them. I just returned from two weeks on faculty at Camp Eisner, one of our URJ camps. I marveled each day as I watched young adults turn Torah over and over with their campers. Not just in the Limud sessions, where we focus specifically on Jewish learning, but in the bunks at night, in the pool, on the ball field and lazing in the shade on Olim hill. They keep it real and right in front of our kids. No technology. Just teens and twentySomethings being living examples of Being Torah. My wife and I send our kids to camp. We have twelve URJ camps. If you have kids, you should too.

I want to thank my colleague Larry Kohn for once again being my teacher, and Rabbi Joan Farber and the URJ Department of Lifelong Learning for creating this forum. I often tell my students that the only bad questions are the ones we don’t ask. I also want to thank all of my teachers, from my first Sunday school teacher Sharon Steinhorn (2nd grade) to those I work with today at B’nai Israel in Bridgeport Connecticut and the Leadership Institute for Congregational School Educators in New York.

“Guys, this is a learned Jew kind of thing to know.”

Here is a guest posting from my son Ethan. He is 16. He spent the past semester in Israel on NFTY's EIE program - learning, touring, hanging out and earning ful academic credit for high school. This was the semonette he wrote for Confirmation, which took place a week after he returned. He presents us with the real challenge of seeking the Next Level in Jewish learning. EIE was one of the best investments we have ever made!

As a little kid at Hebrew school on Sunday mornings, learning about Israel is like learning about some magical mystical land. It seems almost unreal, and at that point, I couldn’t even imagine leaving home to go somewhere that was so immensely far away. But, having just come back from that far, far away place, I can say that some of the things that I thought as a second grader in Mrs. Silkoff’s class couldn’t be truer.

I remember being awed by the things that I would hear about Israel when I was a little kid, and having been seeing those things for the past four months and six days, I know now that there was no exaggeration. It seemed to me that everything I saw in Jerusalem or Tel-Aviv or Haifa or Tsfat or anywhere else that we went was more incredible and more amazing than the thing I saw before it. But, there was more to this trip than mere sightseeing.

This past semester, kind of like Confirmation, has been a sort of rite of passage for me. In Israel I learned more about myself, my people, and my homeland than I have in my entire life. And, as confirmation marks the continuation of my Jewish learning as I continue to grow, EIE also demonstrated for me the importance of Jewish education past the whole bar-mitzvah extravaganza.

My Jewish history teacher in Israel, Shira, after giving us a piece of information would all the time say, “Guys, this is a learned Jew kind of thing to know.” And, while some of those “learned Jew” pieces of information I already knew from Hebrew school, or bible stories from my dad, others of those “learned Jew” things were new, slightly more complicated.

Confirmation is also a kind of measure of growth in the sense that we are choosing to commit to Judaism as people who are old enough to make an informed decision. Likewise, some of the things that I learned in Israel, such as politics, or certain intricacies of the Israeli-Palestinian conflict, or even environmental issues, I was only able to fully understand because I was old enough to.

This semester, I learned that Israel isn’t always pretty. I worked for a day at an underfunded, underdeveloped preschool in Jerusalem. I rafted with my friends through what little is left of the Jordan River, and I even visited an army outpost on the Lebanese border where I had to stay behind ten-foot-thick concrete walls. But, for everything that I saw that was sad or unpleasant, I saw a million things that were spectacular, unbelievable, and beautiful beyond belief.

I walked above the Bahai Gardens in Haifa, and I shopped at a shook that went on forever just next to Shenkin Street in Tel-Aviv. I got to walk through the old city, and stand at the Kotel, and every morning, when I would look out my window on Kibbutz Tzuba, I would see the most unbelievable view of the kibbutz’s vineyards flowing down a slope until they became the sprawling Judean Hills.

So, that Israel that I imagined from inside room 7 just upstairs really does exist to some extent. Israel is as magical, mystical, and every bit as heart-wrenchingly beautiful as I always though it would be. But, because of this semester abroad being such a time of growth and learning, I also realized that it is a complicated, modern, and difficult place as well.

And to me, Confirmation is the point in time at which I can say with authority, “Ok, I know about the history of our people, I know about the issues that we and our homeland face, and I know about the importance of Judaism in my life. Now what? I’m ready to keep going from here, so what can you teach me next?”

Being Visionary

My rabbi shared an article from the CCAR Journal (published by the Reform Rabbinate) by my teacher Isa Aron, Steven M. Cohen, Lawrence Hoffman and Ari Y. Kelman called Functional and Visionary Congregations. It is a precis of a book coming out later this year from Jewish Lights, and it explores different approaches to what a congregation is and does.

In very simplistic terms, a functional congregation is one that focuses on servicing specific needs of members. The appraoch might seem consumerist (although that is a reduction). It is kind of like a synagogue as Wal-Mart. Jewish Education for children in aisle 15, Shabbat worship in aisle 22, senior programming in aisle 3, etc. It leads, they indicate, to a passivity among the members and a heavy reliance on staff to cater to their needs. It is very easy to leave a functional congregation. Just put your Bar/Bat Mitzvah certificate in the car and drive away.

A visionary congregation is different. Sure, it meets the specific needs of its members. It's focus however is on providing more than discrete products to meet the needs of the moment. It strives to make the members embrace theri own role in a Kehillah Kedoshah, a sacred community. It makes demands of the members beyond the financial. It sets up expectations for individuals and families, young and old, to engage in the life of the congregation and to advance in their own spiritual journeys.

I am being overly simplistic. I recommend the article and I expect to like the book as well.

My rabbi shared the article first with the senior staff and then with the Board of Trustees of our congregation so that we could use it as a lens for self-examination. The study is ongoing. My initial sense is that on the spectrum from functionary to visionary, we are more visionary than functional, but we have a lot of room for expanding the vision, both in terms of how we do what we do and in whom reach and how deeply.

I am fascinated by the metaphor and my teachers and I are going to use this lens as well.
